Repair or Replace Your Injection Mould? A Practical Decision Guide

Flash on the parting line. Short shots. Sink marks that didn't used to be there. When does an ageing mould get rebuilt — and when does it get retired?

Every injection mould has a finite life. Some fail at 50,000 shots because of bad steel choice. Some last 2 million shots on well-maintained tools. The trick for buyers is recognising the failure mode early and deciding whether to spend on a repair or start fresh.

At Mahalaxmi Industries we run mould repair and redesign work for Indian brands whose tooling came from somewhere else entirely. Here's what we see most often.

Failure mode 1: Flash on the parting line

Flash means plastic is escaping between the two halves of the mould. Causes are worn parting-line surfaces (after hundreds of thousands of shots they lose flatness), clamp force too low (an operator issue), or damage from a foreign object trapped in the cavity (a bad day). Repair: re-machine the shut-off surfaces, weld-build if needed, re-polish. Turnaround: 10–14 days. Cost: typically 10–20% of a new tool.

Failure mode 2: Sink marks and short shots

Sink marks on a cosmetic surface usually trace back to gating — either the gate is too small, or it's in the wrong place, or the cooling is uneven. If the tool was designed poorly on day one, adjusting process parameters won't fix it permanently. Redesign the feed system and you solve the problem for the remaining life of the tool.

Failure mode 3: Broken inserts

Ejector pins snap. Slides seize. Fine-detail inserts crack under cycle stress. These are routine failures — on a running tool they happen every 100,000–500,000 shots. Replacement is straightforward: dismantle, replace the insert, re-assemble. Turnaround: 3–5 days.

Failure mode 4: Cosmetic surface degradation

Mirror-polished cavities fog over time. Textured surfaces get clogged with plastic residue. The fix is a full polish or a re-texture. Polishing: 1–2 days. Re-texturing: send to a texturing house, add 7 days.

When to retire the tool

Three signs point to retirement rather than repair: (1) multiple failure modes simultaneously — flash AND short shots AND broken inserts means the tool is past its useful life. (2) The part design has changed and the repair would cost 60%+ of a new tool. (3) The steel itself is showing wear patterns in multiple areas, meaning the underlying substrate is gone.
